How to plan a phone-agent pilot with a safe stopping point

By ByTomorrow · Published

A phone-agent demo worked, but the owner is unsure how much real call traffic to give it. Turning on every number makes the test harder to understand and harder to stop.

A pilot needs a defined edge. Without it, a small experiment can quietly become the normal way the business handles callers.

Diagnosis

A demonstration does not define a pilot

Check

The tested calls do not match the live scope

A prepared demo may cover one easy inquiry. The live line may receive requests the agent has never handled, including existing-customer problems and exceptions.

Check

Stopping the agent leaves calls with nowhere to go

The fallback must exist before the pilot begins. Name who controls the phone routing and where incoming calls go when the experiment ends.

Check

Logs need an assigned reader

HighLevel documents workflow execution and enrollment histories for inspecting actions and errors. Such logs can support diagnosis, but someone must review the pilot's call and downstream records and decide when to stop.

Working worksheet

A bounded pilot worksheet

Worksheet

Scope and expiry

Fill in: test line or route ___; eligible call types ___; excluded requests ___; coverage hours and time zone ___; start ___; end ___; maximum call exposure ___; approving owner ___. Choose the limits before the first live call.

Worksheet

Sample-call matrix

Write expected behavior for a routine eligible inquiry, an unsupported request, an interruption, an unanswered transfer, a failed record write and a caller who declines to continue. Use synthetic calls first, with no real customer records needed for the rehearsal.

Worksheet

Evidence for acceptance

For each case retain: scenario ___; expected response ___; actual response ___; call identifier ___; downstream record ___; reviewer ___; pass or hold reason ___. A successful spoken response does not pass a case that requires a missing task or booking.

Worksheet

Stop conditions

Proposed immediate holds: the agent makes an unauthorized commitment, a caller reaches a dead end, records go to the wrong account, or the approved exposure or spending limit is reached. The owner should add business-specific conditions and name who can invoke the stop.

Worksheet

Manual fallback

Write: routing operator ___; prior destination ___; exact restoration procedure ___; people notified ___; open-inquiry owner ___; verification call ___. Test restoration before live exposure. Do not depend on the same failing automation to restore the route.

Worksheet

Budget and decision

Record the approved spend ceiling, usage source, who checks it and how further calls are prevented at the limit. At expiry choose end, repair and repeat, or a separately approved expansion. Silence does not extend the pilot.

Use the worksheet

Put it into practice

1

Rehearse without customer exposure

Run the sample matrix and a stop-and-restore exercise. Keep failed cases open until the change is retested against the same expected behavior.

2

Start only the agreed route

Confirm the approved scope, dates, budget and fallback. Monitor the pilot during its named coverage period and preserve the evidence needed for review.

3

Close the pilot explicitly

Restore normal routing or obtain approval for the next scope. Reconcile open inquiries, actual usage and failed cases. Archive the decision and its evidence so the pilot cannot continue by accident.

Questions

Straight answers.

No. Choose a limited route appropriate to the business and provider, such as an authorized test line or restricted coverage. Confirm the actual routing behavior before any live use.

The owner has reviewed representative results, unresolved failures, cost and fallback behavior against the predefined criteria. Passing a single call is not sufficient evidence.
